Water Heater Replacement Cost — Installed, Line by Line

The sticker price of the heater is about 53% of what the job costs. The rest is labour, permit, disposal — and the code upgrades that turn a straight swap into a project. Tick the ones your install actually needs and see the real number.

How the estimate is built

Five lines, of which two are the ones people forget.

# The line items
total = (unit + labour + upgrades + permit + haul-away) × region
# Labour comes with the unit type
tank swap 3.5–4 h · heat pump 6 h · gas tankless 8 h
# The upgrades that get missed
expansion tank $150 — IPC 607.3, closed systems
pan and drain $120 — where a leak would do damage
vent upgrade $500 — sealed vent for condensing units
gas upsize $600 — a 199k tankless outgrows 1/2 inch
# Band
± 18% either side of the total

A PRV creates the requirement

Fit a pressure-reducing valve or a backflow preventer and the system becomes closed, which means heated water has nowhere to expand. IPC 607.3 then requires expansion control. Two jobs that look unrelated are linked by this.

Tankless is a gas job too

A 199,000 BTU unit can out-draw everything else in the house. The gas upsize and the sealed vent together are $1,100 of the conversion premium — more than the difference in appliance price.

Emergency work costs more

A tank that failed this morning is a different job from one replaced on schedule: after-hours labour, whatever the supplier has in stock, and no time to compare. Planned replacement at year ten is materially cheaper than reactive at year twelve.

Incentives move

Heat-pump water heaters often attract utility rebates and federal credits, and those programmes change frequently enough that no calculator should quote a figure. Check current eligibility rather than assuming last year's number.

Worked examples

A straight swap, the same swap with no upgrades, and a tankless conversion.

1

50-gallon gas swap — the defaults

unit $1,100 + labour 4 h × $110 = $440
expansion tank $150 + pan and drain $120 = $270
+ $200 permit + $60 haul-away
total = $2,070, band $1,697 – $2,443

Result: $2,070, of which the appliance is 53%. This is the job most people picture when they say "just swap the water heater".

2

The same swap with nothing added

no upgrades ticked
total = $1,800
difference = $270 of code work
appliance share rises to 61%

Result: $1,800 — and this is the number a low quote is usually built on. If a competing bid is $270 cheaper, check whether the expansion tank and pan are in it before assuming you are overpriced.

3

Tank to gas tankless conversion

unit $1,600 + labour 8 h × $110 = $880
expansion tank + vent upgrade + gas upsize + condensate = $1,450
+ $250 permit + $60 haul-away
total = $4,240

Result: $4,240 — roughly double the tank swap, and the appliance is only 38% of it. The vent and the gas line are what make a conversion expensive, not the unit.

Installed cost by unit type

All at $110/hour with an expansion tank and drain pan, permit and haul-away — computed from the same code the calculator runs. The last column shows how little of the invoice the appliance is.

Unit Unit price Labour Installed Unit share
40 gal gas tank $950 4 h $1,920 49%
50 gal gas tank $1,100 4 h $2,070 53%
50 gal electric tank $800 3.5 h $1,715 47%
50 gal heat pump (hybrid) $2,000 6 h $3,190 63%
Tankless, gas $1,600 8 h $3,010 53%
Tankless, electric $750 6 h $1,940 39%

The code upgrades and when they apply

Upgrade Cost When it applies
Thermal expansion tank $150 Required by IPC 607.3 on any closed system
Drain pan and drain line $120 Required where a leak would damage the structure
Seismic strapping $90 Required in seismic design categories C and up
Vent / flue upgrade $500 Category IV tankless needs its own sealed vent
Gas line upsize $600 A 199k BTU tankless usually outgrows a 1/2 in branch
New electrical circuit $450 Heat pump and electric tankless units
Condensate drain / neutraliser $200 Condensing gas units

Sources & standards: prices are market assumptions, not code — 2026 US national-average retail with a ±18% band and the same 0.85/1.00/1.25/1.50 regional ladder used across these calculators. The requirements behind the upgrades come from IPC 607.3 (thermal expansion control on closed systems) and 504 (relief valves, pans and drains), with venting under the IFGC and seismic strapping under the IBC where the seismic design category requires it. Heat-pump incentives change frequently — check current eligibility with your utility and the DOE. Local amendments override the model code.

Frequently asked questions

Common questions about water heater replacement cost, code upgrades, and tankless conversions.

How much does a new water heater cost installed?

A like-for-like 50-gallon gas tank swap comes to $2,070 on the defaults here — $1,100 for the unit, $440 for four hours of labour, $270 of code upgrades, plus permit and haul-away. The band is $1,697 to $2,443. A gas tankless conversion with the full upgrade set is $4,240.

Why is it more than the price of the heater?

Because the appliance is only 53% of the invoice on a straightforward swap, and far less on a conversion. Labour, permit, disposal and the code upgrades make up the rest. The upgrades are the part clients never budget for — and the part an inspector will insist on.

What code upgrades might be required?

The common ones are a thermal expansion tank (IPC 607.3, mandatory on any closed system — and fitting a pressure-reducing valve creates one), a drain pan and drain line where a leak would damage the structure, seismic strapping in seismic design categories C and above, and for a tankless a sealed vent plus often a gas line upsize. Which apply depends on your jurisdiction and the existing installation.

Is a tankless conversion worth the extra cost?

It roughly doubles the ticket — $2,070 for a tank swap against $4,240 for a gas tankless with vent, gas upsize and condensate drain. You get endless hot water, no standby loss and a lot of floor space back. You do not get better burst capacity, and the payback on energy alone is long. Convert because you want the endless supply or the space, not because the arithmetic says so.

Why is a heat pump water heater so much more?

The unit itself — $2,000 against $800 for a conventional electric tank of the same size — plus longer install and often a new circuit. It is two to three times as efficient in operation, needs a reasonable volume of warm air around it, and utility or federal incentives frequently exist. Check current eligibility rather than assuming: these programmes change often.

Can I replace a water heater myself?

In many jurisdictions a homeowner may pull their own permit, but gas connections, venting and combustion air are genuinely dangerous to get wrong, and an improperly vented gas heater can produce carbon monoxide. Electric units avoid the combustion risk but still involve a circuit sized for the load. Whichever way you go, pull the permit and get the inspection — an unpermitted heater can void insurance and complicate a sale.

How long does a water heater last?

Roughly 8 to 12 years for a conventional tank, longer with annual flushing and a maintained anode rod, and often 20 years for a tankless. Water hardness is the biggest variable. If yours is over ten years old and starting to leak from the tank body rather than a fitting, it is finished — tank corrosion is not repairable.
